For CTOs, VPs and Heads of Engineering, technical directors, and founders steering a growing engineering org. Somewhere between 15 and 50 people, you can no longer hold everything in your head, existing systems start to crack, and the old ways stop working. We provide a dedicated thought partner to help you think systemically about your org and lead the change.

  • A 60-minute scoping session to map your org, your stakeholders, and the inflection point you're navigating
  • A working review of where your engineering practices, culture, and processes are straining
  • 5 × 60-minute fortnightly counsel sessions with a senior Blackmill consultant (coach, mentor, and consultant in one blend)
  • Advice and strategy shaped at the organisational level and tailored to your circumstances, never one-size-fits-all
  • Unlimited async access between sessions
  • A wrap-up review with the priorities and next steps to keep advancing the org

2. Engineering manager & tech lead coaching: Individual

one:one coaching // ~3 months · online

For new and growing engineering managers, team leads, tech leads, and staff+ engineers stepping into leadership. Managing people isn't a rote process; it's learned experientially, with someone adept close to hand while you practice.

  • A 60-minute session on goals and objectives to set your direction
  • A focused skills review mapping where you are and where you want to be
  • 5 × 60-minute fortnightly one:one sessions with an experienced engineering-leadership coach
  • Unlimited async access between sessions
  • A personalised development plan
  • A wrap-up review to lock in what you've built

3. Group coaching cohort

Small-group coaching // ~3 months · online

A private cohort for your own leadership team. Learn and grow together, build a support network, and get more for your spend.

  • Two IECL certified coaches facilitating and guiding every session
  • An initial call to meet each other, review goals, and set expectations
  • 5 × two-hour sessions on topics the group chooses, balancing learning, practical action, and accountability
  • A private space for the group to keep talking between sessions
  • Unlimited async access to your coaches, via email or Slack
  • A wrap-up group call to review outcomes and share follow-up insights
  • Cohort capped so everyone gets equal airtime, including you
  • Minimum four team members
